My friend Sam asked me for some advice before her first time speaking at a conference. Here’s what I shared.
I’ve got a few tips for you—and anyone—about speaking. I think I can sum it all up pretty well in one phrase: Get Comfortable.

So, how do you get comfortable?
Spend time with the stage. Specific things to look out for:
Rehearse. Doing a talk is like improvisational jazz. Jazz musicians improvise, not because they don’t know the song, but because they know the song so well that they know which spots allow them to deviate and when to come back to the theme. I like for my talks to come off casual—not sounding too rehearsed, but more conversational—so I actually rehearse them so much to make them sound not-rehearsed. It sounds counterintuitive, but I think it works for me.
Know your stuff. This one seems obvious, but most of the talk slip-ups I’ve seen come from people who are uncomfortable with their material. If you know your material well enough, you can riff for a while if you get lost and the audience is none the wiser. This is deeper than just rehearsal; it’s about intrinsically knowing your content, even if you’re only touching on a piece of it in your talk.
Get paid.1 Though it may seem like the outlier, this is probably the biggest factor in my comfort level in speaking. Talks take a lot of time to make. From outlining a concept, writing the talk, designing slides, rehearsing, revising, traveling to and from the conference, being away from work, and—most importantly—being away from my family, there is a major cost to speaking.
My Harvest data from last year tells me that I spend about 90–120 hours on a new talk. I’ve gotten paid anywhere from $500–$3000 for speaking at an event; most are in the middle of that range. I’ll tell you right now that the best speakers you see at all the conferences nowadays can easily make more doing client work than $1500 for three weeks of their expertise.
Speaking honorariums aren’t meant to replace income; they’re good faith offerings from conference organizers to speakers to make the speakers more comfortable. When I get paid to speak, it gives me some breathing room so I don’t have to rush back to my hotel room after a talk to join a conference call. Honorariums let me create some space in my schedule so I’m not forced to be Photoshopping in the back of the room and instead be able to enjoy and learn from the other speakers and participate in conversations with attendees. Though it doesn’t replace time with my wife and daughters, a speaking fee does let us look forward to a little extra cash for a vacation together or a nice deposit into a savings account. I’ve even foregone the honorarium when a conference organizer offers to cover some costs to let my family be there. It shows that they’re interested in making me comfortable, which lets me focus on trying to be a good speaker and conference attendee.
You’re speaking because you’re dang good at what you do. Getting paid to speak lets you be a little more comfortable with pausing what you do well for a little while to share some of that goodness—and yourself—with others.
That’s usually how I get comfortable. It’s different for every speaker. Some have a little booze just before to loosen up. Others pray or meditate. Find the thing that puts you at ease. Remember, the audience wants you to do well. They’re rooting for you. When you do a great job presenting, they benefit by having heard something valuable.
Last thing: if you don’t yet know what makes you comfortable, try this. When you’re ready to start your talk, walk to the center of the stage. Take a deep breath. Smile ear to ear, and say in a confident voice, “Hi!” You’ll see the audience light up, and you’ll be off to a great start.
